Klarna’s battle with Agentic AI – The Rise of the Hybrid Role

🗞️ A lot of the news flow today (May 20th, 2025) has been focused on Klarna’s earnings – particularly on commentary focused on consumers not paying back loans. Investors are hyper-focused on recession signals as the economy whiplashes from embargo-level tariffs to a more reasonable rate.

🧐 However, not much has been said about Klarna’s other commentary on that same call – in that they have adopted an AI-first strategy that is already yielding “exceptional returns” (almost $1mm of revenue per employee) and reducing future headcount by up to 40%, while also increasing technical employee share from 36% to 52%.

🔍 While this insight deserves a deeper dive in its own right, we often get asked what other “tangible ROI” exists outside of headcount efficiency. Particularly given the “controversial” back-and-forth with customer bots versus support staff – it seems that Klarna has now settled on a hybrid solution where AI redirects customer flow into remote-staffed humans that are supported by not fully replaced by technology.

📈 Perhaps the lowest hanging fruit we consistently see begins with the sales & marketing department, attacking and focusing on KPI improvement owned by a CMO or CRO. It’s never been easier to automate and extract live buying signals and market trends which can be dropped into a Slack channel or better yet, integrated via a brand new data lake with an internal source of truth (such as the company’s top of funnel).

🛒A recent example for an e-commerce business we partnered with has been the immediate enrichment and classification of newsletter sign-ups and customer purchases. Within minutes, a custom-built Agent takes any new prospect or customer and identifies who is a “VIP” buyer or an influencer with > x amount of followers.

✉️ From there, another Agent drafts an email based on the personalized account and seeks a quick “Yes / No” approval from the Marketing team before it sends out an offer to join the company’s affiliate network which offers free product launches as well as % commission for selected joiners. Oh, did we mention that the company’s entire social listening capabilities and hundreds of “witty / funny” comment replies are all run by Agents?

🚀 The result has been a massive increase in 1) views and followers 2) top of funnel 3) ramp-up of brand ambassadors and of course 4) overall conversions that show a 250%+ increase in ROAS given lower ROI and that’s not to mention the higher $ customer LTV given organic customers tend to stick around more than paid converts.

🧩 Similar to Klarna’s journey, it’s hard to know exactly the right % split of AI versus human involvement, but one thing we’re absolutely certain of – it’s never been more accurate that while a computer may beat a human, nothing beats a human + computer hybrid.
